In the latest episode of MetaPod, host Ron Crabtree sits down with John Papastylianou, CEO and Founder of Cyzag, to explore a powerful but underutilized asset in manufacturing: the frontline worker. Their conversation centers around the concept of citizen developers – employees without formal coding backgrounds who use low-code and no-code tools to build digital solutions tailored to their workflows.

Diagnosing the Disconnect

John highlights three critical diagnostics manufacturers should examine if they want to build a resilient, efficient operation:

  1. Lack of frontline engagement: Many digital solutions fail because they’re built without truly understanding how people work. Companies often spend a lot of time and money implementing systems, and then they sit there unused. The issue? Frontline workers aren’t consulted, and the tools often don’t solve real problems. The result is a lack of standardization, inconsistent data, and disengaged staff.
  2. Centralized tech decisions without ground-level input: Too often, tech solutions are pushed top-down from leadership or IT teams that have never stepped foot on the shop floor. John explains that if you haven’t experienced the process, it’s hard to design for it. This disconnect leads to inefficiencies and ultimately, more workarounds – quick fixes by workers that bypass the system entirely.
  3. The untapped potential of citizen developers: Operators, process engineers, and line managers are deeply familiar with everyday pain points and often know exactly how to fix them. But without access to tools or permission to experiment, their insights go to waste. Citizen development enables these domain experts to create customized digital tools that work, accelerating adoption, ownership, and innovation.

Building Better

The solution isn’t just throwing a platform at the problem. Companies need to create a culture and structure where innovation can thrive. John emphasizes the importance of a two-stream approach:

  • Build a strong digital core that aligns with operational excellence systems, including shift handovers, disturbance tracking, and log entries.
  • Layer flexible, use-case-driven apps on top of that core, allowing citizen developers to build tools that directly solve local problems while feeding back into the central system.

This layered approach means issues get addressed in real-time, not just in Monday morning meetings. Operators are no longer waiting on IT backlogs or leadership approval. They’re empowered to act.

Iteration and Access

Digital transformation does not happen in one launch. It requires iteration, feedback loops, and the right access.

John shares a compelling example of a plant in Sweden where a process engineer built a steam tracking app. In just a month, they saved €150,000 a year, all because frontline workers were engaged from the start and had the right tools in their hands.

Training and collaboration also matter. When teams build together, they build better and faster. The more people see what’s possible, the more creative they become.

The Leadership Imperative

For organizations ready to embrace this shift, leadership plays a vital role. Trusting your people, embedding their knowledge into digital systems, and enabling them to innovate is the only way forward. In a time of aging workforces, disappearing tribal knowledge, and ongoing labor shortages, companies can’t afford to leave their frontline workers behind.
