What is Process Debt?

James emphasizes the importance of “one version of truth” – when leaders and staff are aligned on the same data sources. Disagreement over data points is often a sign the digital rollout hasn’t taken root. 
  2. The Hidden Factory and Parallel Systems: Another key concept they discuss is the “hidden factory,” which is the unintended, off-the-books processes employees use to get their jobs done. These parallel systems often emerge when new digital solutions don’t match real-world workflows. Leaders need to walk the shop floor, engage with staff directly, and uncover these hidden processes to realign digital tools with operational realities. 
  3. Resistance to Change and Lack of Engagement: Even the best system will fail without buy-in from employees. If staff view the new system as just more work or a threat to their roles, they will resist it. James stresses that effective change management must focus on communicating the “why” behind changes, addressing individual concerns, and making the digital solution truly beneficial for users.  

How to Make Digital Transformation Stick

To address these challenges, James recommends a three-part strategy:

  • Frictionless Tools: Ensure digital tools are seamless, easy to use, and integrated into daily operations. Eliminate unnecessary clicks, slow data processing, or clunky interfaces that discourage adoption.
  • Engaged Leadership: Leaders must understand the tools, champion their benefits, and support middle managers in driving cultural change. It’s not enough to train and move on – ongoing support and reinforcement are critical. 
  • Structured Oversight: Establish a solution design authority and transformation management office to oversee implementation, monitor outcomes, and adjust as needed. This ensures decisions are aligned with both technical integrity and operational realities.
